It was a smashing success without any mishaps. I got a ton of compliments on the execution, but I got too much credit. It\u2019s really all thanks to <a href=\"https:\/\/www.workwithcke.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">CKE<\/a>, our event planning agency. Rand, Casey, and I are good at email and we\u2019re good at working asynchronously, so a key quality we look for in agencies and consultants is that they don\u2019t need much hand-holding. It&#8217;s all really just symptomatic of our approach to <a href=\"https:\/\/sparktoro.com\/blog\/hustle-culture-vs-chill-work\/\" target=\"_blank\" rel=\"noreferrer noopener\">chill work<\/a>, where we lead with trust and boundaries, and focus on outcomes over input.<\/p>\n\n\n\n<p>I realize not every company is able to pull this off. Maybe it\u2019s your company culture or maybe it\u2019s the nature of a given project that requires high-touch relationships with external partners. Either way, it might help to try to set yourself up for a more asynchronous partnership. After all, everybody wants more time back on their calendar.<\/p>\n\n\n\n<p>Here\u2019s the chill way we hire and manage agencies and consultants at SparkToro.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">We SMART-ly assess our needs first.<\/h2>\n\n\n\n<p>Maybe it\u2019s symptomatic of being such a lean team, but we\u2019re really careful with how we spend money. We\u2019ll only hire people if we <em>really<\/em> need the help. And by \u201creally needing the help,\u201d I mean we scope out the estimated tactics and time needed for a given project, usually going as far as to draft a job description, and then we hire someone.<\/p>\n\n\n\n<p>Depending on the role or project you\u2019re looking to hire a consultant for, it might be a good idea to consider writing a job description. When we hired <a href=\"https:\/\/www.linkedin.com\/in\/brendanhufford\/\" target=\"_blank\" rel=\"noreferrer noopener\">Brendan Hufford<\/a> last year to <a href=\"https:\/\/sparktoro.com\/blog\/two-announcements-sparktoro-v2-coming-soon-and-brendan-hufford-temporarily-joining-the-team\/\" target=\"_blank\" rel=\"noreferrer noopener\">fill in for me<\/a> while I was out on maternity leave, I wrote a full-page job description that included a list of tasks. It helped me organize my thoughts, and it helped all of us stay aligned on what we needed to get done in my absence.<\/p>\n\n\n\n<p>If you\u2019re hiring an agency, you might not need a job description. Instead, it might be helpful to write out some specific goals. If there\u2019s one great takeaway I learned from corporate life (and yeah, I\u2019m pretty sure there\u2019s only one great takeaway) it\u2019s <a href=\"https:\/\/community.mis.temple.edu\/mis0855002fall2015\/files\/2015\/10\/S.M.A.R.T-Way-Management-Review.pdf\" target=\"_blank\" rel=\"noreferrer noopener\">SMART goals<\/a>: specific, measurable, assignable, realistic, and time-bound. Sticking to that criteria will help you write these out. And writing these out will help ensure your team and that external stakeholder stay aligned on what needs to get done.<\/p>\n\n\n\n<p>I often like to think of this as, \u201cWhat job will this goal do for me?\u201d This helps me to home in on a handful of agencies or consultants and suss out whether my expectations are reasonable. For instance, in the case of hiring an SEO agency, it\u2019s hard to figure out a short list of agencies to consider. So I\u2019d first ask myself what SEO job needs to be done, and then figure out the short list of agencies that could potentially support that. I talked in greater detail about all this with <a href=\"https:\/\/www.linkedin.com\/in\/katiehollar\/\" target=\"_blank\" rel=\"noreferrer noopener\">Katie Hollar<\/a>, VP Marketing at <a href=\"https:\/\/clutch.co\/\" target=\"_blank\" rel=\"noreferrer noopener\">Clutch.co<\/a>. What&#8217;s key is knowing when to hire your friends (vs. someone else) and creating a space for your team to speak up if they disagree. At SparkToro, I know I can always raise my hand and veto if I don\u2019t want to hire one of Rand\u2019s friends \u2014 and I know he won\u2019t hold it against me. Same time, if Rand and Casey veto someone I want to hire, I know they wouldn\u2019t do so unless they had a good reason. We all trust each other here, and that trust informs all of our dynamics and decisions.&nbsp;<\/p>\n\n\n\n<p>If you or your boss are in the similar habit of tending to hire your friends or friendlies, first consider whether your team \u2014 especially your direct reports \u2014 is truly in a position to be able to say no or disagree with your choice. You can even set some guardrails for this so that you can go beyond a vague, \u201cIf you disagree, let me know!\u201d Try this:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Tell your team it\u2019s a safe space for them to disagree. You have to mean it.<\/li>\n\n\n\n<li>Give them a few options for how to communicate this disagreement \u2014 if they\u2019re not comfortable raising their hand in a team meeting, tell them they can email you or put it on the agenda in your next 1:1.<\/li>\n\n\n\n<li>Ask for reasonable specificity and\/or alternatives. It\u2019s fair to be put off by vague feedback that poses no solution, like, \u201cThey were weird, let\u2019s keep looking.\u201d Try asking your team to be prepared to disagree with details or with other potential solutions. \u201cI\u2019m not comfortable with &lt;TBD consultant&gt; because they refused to look me in the eye and they didn\u2019t answer my questions during that interview process, so I would like to consider &lt;Alternative B&gt; or &lt;Alternative C&gt;,\u201d or \u201cTheir portfolio features all customers that have no similarities to us in terms of addressable market and industry, and I\u2019m concerned they won\u2019t know how to work with our offering,\u201d are valid and professional concerns.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">We communicate the vision then get out of the weeds.<\/h2>\n\n\n\n<p>Often, when we have a need, we have the clear end goal or vision in mind, but we don\u2019t often know each minute tactic to accomplish that. When we engaged <a href=\"https:\/\/demandmaven.io\/\" target=\"_blank\" rel=\"noreferrer noopener\">Demand Maven<\/a> for growth marketing and Jobs To Be Done (JTBD) work, we knew <a href=\"https:\/\/www.linkedin.com\/in\/asiaorangio\/\" target=\"_blank\" rel=\"noreferrer noopener\">Asia Orangio<\/a> would dig into customer data, conduct interviews, and collate insights. But we didn\u2019t need to see <em>how<\/em> she would reach out to people, and we certainly didn\u2019t need to pre-approve the questions she would ask. We knew the gaps in our work and were keenly aware of the bandwidth we didn\u2019t have, so we asked for her help and we got out of the way.&nbsp;<\/p>\n\n\n\n<p>Now for SparkTogether, this was also pretty similar when we hired <a href=\"https:\/\/www.linkedin.com\/in\/charlenekate\/\" target=\"_blank\" rel=\"noreferrer noopener\">Charlene Ditch<\/a> and her team at <a href=\"https:\/\/www.workwithcke.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">CKE<\/a>. SparkTogether had a clear differentiator (it\u2019s a storytelling conference, which means, <a href=\"https:\/\/sparktoro.com\/blog\/how-audience-research-gave-me-a-competitive-edge\/\" target=\"_blank\" rel=\"noreferrer noopener\">new and untold stories only<\/a>!), and we knew who we wanted to speak. What we didn\u2019t know was where to host the event, where to host the pre- and after- parties, and really, all the logistics. For her part, Charlene knows us as people, she deeply understands our brand and our event. It\u2019s this knowledge and savvy that enabled Charlene to make at least some decisions without us (like the seemingly-small detail of stocking the conference bathrooms with toiletries and hygiene products!).<\/p>\n\n\n\n<p>What\u2019s tricky here is knowing whether you can trust an agency or consultant well enough to be able to do this. That brings me to my next point\u2026<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Our trust is yours to lose, not to earn.<\/h2>\n\n\n\n<p>I hate confrontation. It\u2019s not because I\u2019m a wuss; it\u2019s because we\u2019re all adults and I shouldn\u2019t <em>have to <\/em>confront you. (Honestly, it\u2019s also because I work full-time, do occasional consulting work, and I run a household for a family of four, so I just don\u2019t have time or willingness to parent my professional collaborators too.)<\/p>\n\n\n\n<p>I\u2019ll do my due diligence upfront so that I\u2019ll know I can trust you. If we\u2019re not already friends whose work I know well, I\u2019ll look through your portfolio and ask detailed questions about one of your projects. I\u2019ll ask for references and then I\u2019ll actually check them. Here are some questions I\u2019ll probably ask before I hire you:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Tell me about this project. How did you or your client come up with this idea?\n<ul class=\"wp-block-list\">\n<li>What I\u2019m looking for: Honesty and willingness to give credit where it\u2019s due.<\/li>\n<\/ul>\n<\/li>\n\n\n\n<li>It sounds like there were a lot of moving parts. How did you stay organized and on task?\n<ul class=\"wp-block-list\">\n<li>What I\u2019m looking for: Transparency and attention to detail.<\/li>\n<\/ul>\n<\/li>\n\n\n\n<li>Can you describe your ideal client relationship?\n<ul class=\"wp-block-list\">\n<li>What I\u2019m looking for: Empathy and willingness to advocate for their own needs<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n\n\n\n<p>And when I check your references, I\u2019ll probably ask:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Why did you choose this agency\/consultant over someone else?\n<ul class=\"wp-block-list\">\n<li>What I\u2019m looking for: Their differentiator, as told by someone else.<\/li>\n<\/ul>\n<\/li>\n\n\n\n<li>Looking back, do you think you could have done the job on your own (without them)?\n<ul class=\"wp-block-list\">\n<li>What I\u2019m looking for: Their strengths and ability to deliver what they say they\u2019ll do.<\/li>\n<\/ul>\n<\/li>\n\n\n\n<li>What\u2019s your advice to me in managing them?\n<ul class=\"wp-block-list\">\n<li>What I\u2019m looking for: Areas of opportunity for the agency\/consultant, and guidance on how to stay on top of them.<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n\n\n\n<p>But like I said, I hate confrontation. Once you\u2019re in, you\u2019re in. It took me a long time to learn that it\u2019s more advantageous to assume competence and positive intent and possibly be proven wrong, than to assume someone needs extra hand-holding and surreptitiously early deadlines to account for mishaps and be (sadly) proven right. When you assume competence, you\u2019ll very likely have a go-getter who will get more done because they\u2019re not hindered by your needing to approve every minor decision.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Seriously, we\u2019re really good at email.<\/h2>\n\n\n\n<p>\u2026and when we do need to approve those decisions, we often prefer to handle it over email at SparkToro. We all tend to use our inboxes as to-do lists, and often, the decisions we\u2019re being asked to make involve needing to process something visual (whether it\u2019s an article, wire frames, or a floorplan of an event space). For SparkTogether planning, everything was visual. And so <a href=\"https:\/\/www.linkedin.com\/in\/hillary-robinson\/\" target=\"_blank\" rel=\"noreferrer noopener\">Hillary Robinson<\/a> at CKE would add the necessary photos\/imagery to a live document she kept in Google Slides so that we could easily make decisions. Plus, Charlene herself has said it best: &#8220;Email beats memory! (Photo by Orhun Uygur I www.turkphotos.com)<\/figcaption><\/figure>\n\n\n\n<p>We\u2019re all remote workers, sometimes on different time zones, so we\u2019ve realized it\u2019s often more \u201cexpensive\u201d (as in, time- and energy- intensive) to coordinate a time that works and dial in for a standing meeting than to simply review emails and try to reply within 24-48 hours.&nbsp;<\/p>\n\n\n\n<p>There\u2019s <a href=\"https:\/\/sparktoro.com\/blog\/sparktoros-mission-vision-and-values-belux\/\" target=\"_blank\" rel=\"noreferrer noopener\">a lot of trust (and love) at SparkToro<\/a>, and this might be one of the most unique things about our company culture.
